The first reply is the whole funnel
A brokerage's conversion rate is decided in the first few minutes, and almost nobody manages it that way.
The decay is faster than the process
A buyer browsing Property Finder at 9pm is not browsing one listing. They are sending the same enquiry to four agencies, and they are doing it from a phone, in a chat window, while doing something else. The first agency to answer is not merely first in a queue — it is the only one with a conversation. By the time the second reply arrives, the buyer has either booked a viewing or moved on.
The number that matters is therefore not "leads per month". It is the share of leads that got a first reply while the buyer was still holding the phone.
Why the usual fixes do not work
Most desks try to solve this with effort. A WhatsApp group. A rota. A rule that whoever sees it first replies. All three fail for the same reason: they depend on a person being awake, available and not already in a viewing.
The three structural failures underneath are worth naming separately:
The lead lands somewhere personal. A portal enquiry arrives on an agent's own WhatsApp. If that agent is on leave, so is the client. If they leave the firm, so does the history.
Nobody owns it explicitly. "Whoever sees it first" means, in practice, whoever happens to be looking at their phone. On a Friday afternoon that is nobody.
The reply requires knowledge. Even a motivated agent cannot answer "what is the service charge on that unit?" from a bus. So the reply gets deferred until they are at a desk, which is the next morning.
What actually changes the number
Three things, in order of how much they move it.
Put every channel in one place, owned by one person. Not a group chat: a shared inbox where each conversation has an assignee, a history and a status. The assignment can be by area, by language, by round-robin or by who is genuinely available — but it has to be automatic, because the moment it depends on a human noticing, you are back to the rota.
Let something answer at 11pm. An AI concierge that qualifies budget, area and timeline, answers from a knowledge base you wrote, and books a viewing is not a gimmick at 11pm; it is the difference between a conversation and a missed one. The important design choice is that it hands over the moment the conversation needs a person — on keywords you set, in both languages.
Measure the right thing. Cost per click tells you what traffic costs. Cost per hot lead tells you what a conversation worth having costs. An ad with a cheap click and a terrible hot rate is the expensive one, and you cannot see that without grading conversations.
The uncomfortable part
Doing this properly means taking the client relationship off the agent's personal phone, and some agents will read that as distrust. It is worth being direct about it: the point is not surveillance, it is that a client who messaged your firm should still be your firm's client when that agent is on holiday.
Desks that make that argument openly get through it in a week. Desks that try to do it quietly spend six months with two systems.
